What This Means for Your Organization

Use this framework to answer one question honestly: what stage are you at, and are you progressing or stuck? Most organizations self-assess one to two stages ahead of reality. If you have enterprise licenses but less than 30% adoption, you are not at Stage 3 – you are at Stage 2 with an expensive license agreement. If you have pilots running past 90 days with no decision on enterprise procurement, you are in pilot purgatory, where 95% of AI initiatives die.

The transition between Stage 2 and Stage 3 is where most organizations fail, and the failure mode is almost always the same: they treat the pilot as an experiment instead of an on-ramp. The organizations that make it through commit to a decision timeline before the pilot starts, define success criteria in advance, and plan enterprise procurement in parallel with evaluation. The ones that do not end up running rolling pilots for quarters while shadow AI proliferates and competitors pull ahead.

The timeline estimates in this framework are realistic, not aspirational. Stage 0 to Stage 3 takes 6-12 months for most organizations. Stage 3 to Stage 5 takes 18-36 months. If someone is telling you they can get you to AI-native in six months, they are selling you something. The value of this framework is that it tells you what to focus on at each stage – and, just as importantly, what not to attempt yet.
