PwC’s 2026 AI Predictions call for a centralized “AI studio” approach — a hub combining reusable components, testing sandboxes, and skilled personnel. The methodology explicitly rejects crowdsourced AI efforts. At a 300-person company, there is no studio. There is a CIO who also manages IT support tickets.
Deloitte’s agentic AI framework (Tech Trends 2026) recommends end-to-end value stream mapping, agent-native architecture design, and hybrid workforce integration. The methodology assumes dedicated process engineers and enterprise architects. At a 300-person company, the “enterprise architect” is whoever set up the ERP.
The insight from these frameworks is correct. The execution model needs translation.
A Six-Step Methodology for 200-500 Person Companies
The following methodology synthesizes the research consensus — workflow redesign before tool selection — but scales it for companies without dedicated transformation teams, AI studios, or enterprise architects. Each step includes realistic timelines and ownership for a mid-market organization.
Step 1: Map Reality, Not the Org Chart (Week 1)
What this means: Document how work actually flows through one high-value process. Not how the process manual says it works. How it actually works, including the workarounds, the “just ask Sarah” steps, and the approval chains that exist because of a problem that was solved in 2019.
Who does it: The process owner (typically a department head or senior manager) and 2-3 frontline workers who execute the process daily. No consultants, no IT — just the people who touch the work.
How to do it:
- Pick one process. Selection criteria from Adapt Digital’s methodology: high frequency (runs daily or weekly, not quarterly), already measured (you have some baseline, even if informal), visible pain (people complain about this one), and clear ownership (someone can be accountable for the redesign).
- Sit with the people who do the work. Walk through the process end-to-end. Document triggers, inputs, decision points, handoffs, outputs, and delays. Simple boxes and arrows are sufficient — process mining tools are not required.
- Capture the invisible work: the email chains that route around the system, the Excel spreadsheets that supplement the CRM, the verbal approvals that bypass the ticketing system.
What you produce: A one-page process map showing how work actually flows, including the workarounds. This takes 4-8 hours of direct observation and conversation.
Common mistake: Mapping the process from a conference room using only managers. Bain’s research is explicit — frontline observation reveals the workflow debt that management cannot see from their vantage point.
Step 2: Identify Friction and Quantify Directionally (Week 1-2)
What this means: Name the top three sources of friction in the process and quantify them directionally — not with precision, but with enough data to prioritize.
How to do it:

What this means: Redesign the workflow with AI capabilities in mind — before selecting a specific tool. This is McKinsey’s “two-in-the-box” model adapted for mid-market: the people who know the work and the people who know the technology design together.
At a 200-500 person company, “two-in-the-box” looks like this: The department head who owns the process sits with one person from IT and 1-2 frontline workers who do the work daily. Four people. Two perspectives: business reality and technology feasibility. Neither side designs alone.
How to do it:
- For each friction point identified in Step 2, ask three questions: Can this step be eliminated entirely? Can this step be automated (AI handles it without human intervention)? Can this step be augmented (AI assists, human decides)?
- Design the new workflow with clear designations per step: who owns it (human, AI, or human+AI), what triggers it, what the output looks like, and what the exception path is.
- Apply Bain’s “standardize before automating” principle. If a step relies on tribal knowledge, unwritten rules, or inconsistent inputs, standardize it first. Automating ambiguity produces unpredictable results at scale.

Common mistake: Designing the new workflow around a specific tool’s capabilities. The workflow should drive tool selection, not the reverse. If you design around the tool, you inherit its limitations and its upgrade path.
Step 4: Select the Tool to Fit the Workflow (Week 3-4)
What this means: Now — and only now — evaluate which tool fits the redesigned workflow. This inverts the typical mid-market approach (buy tool, then figure out how to use it).
Selection criteria from the redesigned workflow:
- What capabilities does the new workflow require? (Document summarization? Data extraction? Decision support? Process automation?)
- What integration points does the workflow need? (CRM, ERP, email, document management?)
- What data does the AI need access to? (Internal documents? Customer data? Financial records?)
- What governance constraints apply? (Data residency, client confidentiality, regulatory requirements?)

The methodology gap is not about knowledge — it is about sequence. Every mid-market executive in 2026 knows AI matters. Most are buying tools. Almost none are redesigning workflows first, which is the single action most correlated with capturing value.
The practical implication: before your next AI tool purchase, invest 4-6 weeks and $5,000-$15,000 (or equivalent staff time) in redesigning the workflow the tool will serve. Pick one process — the highest-frequency, most painful, most measurable process in the department where your strongest process owner works. Map how it actually flows today. Identify where the friction lives. Redesign the process with AI capabilities in mind. Then select the tool that fits the new workflow.
This is the opposite of how 79% of organizations operate. It is what the 5.5% that capture real EBIT impact do differently.
The second implication is organizational. McKinsey’s “two-in-the-box” model — business and technology co-designing together — does not require a dedicated transformation team at a 200-500 person company. It requires four people: the process owner, one IT representative, and two frontline workers. Four people, 15-25 hours each over 4-6 weeks. The cost of not doing this is paying for AI tools that automate broken processes and produce faster failure.
For companies that have already purchased AI tools without redesigning workflows: it is not too late. The methodology works retroactively. Map the current state (including the AI tool’s actual usage patterns), identify where the workflow is still broken despite the tool, and redesign the process around the combined capabilities of your people and your technology. The 21% who redesign workflows are not all starting from scratch — some are fixing implementations that started with the tool instead of the process.
