The data pattern is consistent across every major research source: AI tool adoption is nearly universal, but workflow and role redesign remains rare — and the gap between the two explains most of the value disappointment.
McKinsey’s 2025 State of AI survey (n=1,933 respondents, August 2025) provides the clearest signal. 88% of organizations now use AI in at least one business function. But only 5.5% — 109 out of 1,933 respondents — report more than 5% EBIT impact. The defining characteristic of that 5.5%: they fundamentally redesigned workflows. Deloitte’s State of AI in the Enterprise 2026 (n=3,235, 24 countries, six industries, August-September 2025) confirms the same gap from a different angle. Only 30% of organizations are redesigning key processes around AI. 37% report using AI at a surface level with “little or no change to underlying business processes.” And 84% of companies have not redesigned jobs around AI capabilities — despite 82% expecting 10% or more task automation within three years.
The World Economic Forum’s Future of Jobs 2025 report adds scale: 40% of employers anticipate reducing workforce where AI can automate tasks, yet fewer than half have redesigned workflows. By 2030, task composition is expected to shift from 47% human/22% technology/30% hybrid to roughly equal thirds — but only for companies that do the redesign work.
The pattern: deploying AI tools without redesigning roles is like buying a CNC machine and having the machinist operate it by hand.
What Job Redesign Actually Means: Task-Level Decomposition
Job redesign around AI is not reorganization. It is not layoffs dressed in new titles. It is a methodical process of breaking every role into its component tasks, classifying each task by optimal human-AI allocation, and reconstructing the role around the new task mix.
The Four-Category Task Classification

The Practical Methodology: Eight Steps for a 200-500 Person Company

Phase 1: Baseline and Prioritize (Weeks 1-4)
Step 1: Establish the work baseline. Map each target role into its core responsibilities, workloads, and discrete tasks. For a 200-500 person company, start with the 10-15 highest-headcount or highest-cost roles. A customer service team of 20 people doing the same job is a better starting point than 20 unique VP-level roles.
The output is a role-task inventory: what each person actually does in a week, broken into 15-30 discrete tasks per role. This is not the job description — it is what the job description should say but rarely does.
Step 2: Classify tasks using the four-category model. For each task, determine: can AI do this autonomously? Can AI draft it while a human reviews? Does the human do this with AI providing support? Or is this fundamentally human work?

Step 7: Build the skills bridge. For each role where the task mix changes, identify the gap between current capabilities and redesigned requirements.
